AI in retail and e-commerce: selling, serving and running the store (2026).

Where AI pays off for retailers and online stores, from answering and closing sales conversations to product content and returns, and what it takes to let an AI talk to your customers.

For retailers and online stores, the AI that pays first is the one that talks to customers. Shoppers ask the same questions all day: does it come in my size, when will it arrive, can I return it, is there a discount. Many of those questions come at night, on WhatsApp or Instagram as often as on the website. An AI agent that answers from your real catalogue, stock and policies, in the customer’s language, sells more and frees your team for the conversations that need a person.

We see this in production. Our AI sales agent on WhatsApp handles 70% of a solar company’s monthly sales with a 4.8 out of 5 customer rating, and the same approach runs conversational commerce for online retail.

Where AI pays off in retail

Sales conversations

Answering product questions from the catalogue, recommending alternatives when something is out of stock, applying promotions within the limits you set, and taking the order or sending a checkout link. It follows up on abandoned carts in the same channel.

Order and delivery questions

“Where is my order?” is often the most common customer message. An agent looks up the order and the carrier’s tracking, answers, and handles simple changes. Anything it can’t resolve goes to a person with the conversation attached.

Returns and exchanges

Checking eligibility against your policy, collecting photos for damaged items, issuing return labels, and suggesting exchanges before refunds.

Product content

Writing and improving product descriptions, attributes and translations from supplier data, for a merchandiser to approve. Better attributes also improve on-site search and how products appear in search engines and AI shopping answers.

Merchandising and operations

Summarising reviews into the issues that matter, answering staff questions about stock and policies, and turning sales data into plain-language weekly reports.

The rules for an AI that talks to customers

  • Say it’s AI. In the EU, chatbots must tell people they’re talking to an AI system under Article 50 of the AI Act, which has applied since August 2026. Elsewhere it’s simply good practice, and customers respond better to honesty.
  • Prices and promotions from data, not the model. The model should never invent a price or a discount. Your systems provide them, and limits are enforced in code.
  • Consent for marketing messages. Follow-ups and promotions need consent under UK and EU data protection and e-privacy rules, and under US rules on automated texts. Build opt-outs in.
  • Channel rules. WhatsApp allows businesses to use AI for their own sales and support. Instagram and other channels have their own policies.

What makes a retail AI agent work

  1. Live catalogue and stock. The agent is only as good as its data. Missing sizes and stale stock become wrong answers.
  2. Order system access. It needs to read orders and tracking, and make the changes you allow.
  3. Clear limits. What it may discount, refund or promise, and when it must hand over.
  4. Every language your customers use, each with its own test conversations.
  5. Measurement. Conversion from conversations, response time, resolution rate and customer rating, compared with before.

A good retail agent knows the catalogue better than a new hire, never sleeps, and knows when to call the manager.

Questions retailers ask

Will it work with Shopify, WooCommerce or our own platform?

Yes. Most platforms expose orders, products and customers through APIs. Custom platforms usually need a little more integration work.

Can one agent cover the website, WhatsApp and Instagram?

Yes. The same core (catalogue, policies, limits and tests) sits behind each channel, with an interface suited to each.

Won’t customers prefer a person?

For simple questions, most prefer a fast, correct answer at any hour. For complaints and complex cases they want a person, so a good agent hands those over quickly, with context, rather than trapping people in a loop.
